Effective warehouse management is crucial for maintaining operational efficiency and ensuring customer satisfaction. We sat down with Darren Chaisty from North Star Projects to discuss his five expert tips to help you manage your warehouse more effectively:

What are your top five tips for managing a warehouse effectively?

Darren: Managing a warehouse efficiently requires attention to several key areas:

1. Transact Everything

When goods come into a warehouse, they should be scanned or entered into a system immediately. We often see clients where the first scan happens only when work begins on the product, which might have been sitting on the dock for a while. Tracking the "dock to stock" time—how long it takes from product arrival to being put away and ready for picking—is crucial. Without this data, you can't measure or improve your processes.

2. Know What's Coming and When

In the automotive industry, nothing arrives without prior notification. Many clients lack this foresight, leading to unpredictable deliveries and inefficient responses. Advanced shipment notices (ASNs) allow warehouse management to plan resources effectively. This advance knowledge enables you to allocate the necessary manpower and equipment efficiently.

3. Understand How Products Come In and Go Out

It’s vital to know how your products flow in and out of the warehouse. For example, some items arrive and leave as full boxes, while others come in bulk but leave as single items. Mismanagement in this area can lead to significant issues. For instance, if a customer receives a box with the wrong items, the problem might be upstream in the supply chain. Knowing whether you’re dealing with carton picks or individual item picks helps configure your warehouse operations accordingly.

4. Maintain Accurate Configurations

Configuration involves ensuring your warehouse management system (WMS) is updated with your warehouse’s physical layout. Dynamic bin allocation can optimise storage by placing slow-moving items in less accessible areas and fast-moving items in more accessible ones. Keeping your WMS in sync with these changes prevents inefficiencies. We often see clients who disable these features, leading to disorganised and time-consuming operations.

5. Avoid the Hidden Factory

The hidden factory refers to work done outside the visible value stream, like resolving unprocessed goods in receiving areas. If products sit in quarantine due to unresolved issues, it creates inefficiencies and ties up resources. For example, without a live purchase order, products can’t be booked in, causing delays and increasing costs. Recognising and addressing these hidden operations is essential for smooth warehouse management.

Recognising When to Seek Help

Knowing when to get professional assistance can save time and money. We asked Darren what are the key indicators that show it’s time to contact a consultancy?:

Darren: Clients usually recognise they need help when they hear a lot of noise and irritation within their operations—customers aren't getting what they want, production lines complain about delays, and items go missing. These are anecdotal signs. More formally, if KPIs like cost per pick, efficiency, and inventory accuracy are heading in the wrong direction, it’s time to seek assistance. Also, failing audits and rising costs are major indicators.

Top 3 Indicators you might need help:

- Operational Noise: Complaints from production lines about delayed goods, customers not receiving orders, or items going missing are red flags.

- Deteriorating KPIs: Rising costs, decreasing efficiency, and inventory inaccuracies are signs of deeper issues.

- Audit Failures: Struggling to demonstrate inventory control during audits indicates significant problems.

How does early intervention make a difference?

Darren: Early involvement in warehouse planning is crucial. We've helped clients from the start by influencing decisions like rest area placements and material handling equipment charging stations. This early engagement helps avoid assumptions that don’t hold up during operations, ensuring everything runs smoothly from day one.
